Apocalypse 25: It’s Nicer to Be Right Twice

On Monday, we saw more evidence that the content model of the future will involve vertically integrated news organizations that will allow their audiences to engage at multiple levels for multiple prices. Today, we got a taste of what the ad model to support that might look like–the NYT’s Bill Keller told the NY Observer that the Times would seek some sort of ad share deal with Google rather than going after them aggressively as a monopoly the way others seem bent on:

The solution? He said that the Times is looking at a “carrot approach,” in which, along with the collaboration with Google, The Times would embed ads in its copy, and those ads would stay with the copy wherever it is reproduced.

Despite my own antitrust misgivings re: Google, this is exactly what I recommended for the news industry a while ago. And, I’ve also pointed out, the NYT is already a vertically integrated news org that has grown multiple layers of expertise in-house. It is nice to be right two days running. It’s even nicer to think that the future model of journalism is coming to focus.

With Newsweek’s website re-launch, I’m more certain than ever that the WaPo company has the future content model down even if they are no further along than the rest of us in figuring out how to fix the ad model. On the content side, the WaPo group is moving to a single vertically-integrated newsroom with one expert reporter on each subject who is capable of covering that subject in all forms–newspaper article, blog post, magazine opinion essay, magazine narrative.

Once upon a time, EACH of the group’s properties did all of these things in different proportions, but now each of them will stick to its turf. The Post itself will give us news reports and opinion blogs but not narrative or long essays. The new Newsweek will give us opinion essays and narratives and even blogs, but not, for the most part, hard news. Foreign Policy will give us mostly blogged opinion that expands, occasionally, into longer articles. And Slate (and its children The Big Money and Double X) will give us magazine essays and news articles. There’s some overlap, but that is intentional: some of the content will run in multiple places in tweaked forms. A great blog post on one of the sites can grow into a longer article or essay for another, depending (and this is the key) on what format best fits the story’s content. Sound familiar?

The Newsweek redesign itself fits the magazine’s role within the group as a journal of lay opinion: the new page reminds me most of other opinion mags, especially The New Republic, which is superficially fitting since Newsweek plans to stay left-of-center too. Note also that the font on the new page is more or less the same as that on its academic opinion sister site Foreign Policy, perhaps a subtle way to reinforce brand.

Note finally that it is possible to get this kind of vertical structure without buying one of each kind of outlet: the NYT has managed to grow a newspaper, a blog network, a magazine and a collection of opinion essays in-house; the BBC has done the broadcast equivalent with its marriage of short- and long- form TV and radio.

If the ad model can be fixed to take the lead in revenue generation, while synching staff across platforms increases content expertise and reduces the costs of each story, then I think the media equation-at least at the national and international level-might be solved.


Apocalypse 23: One door closes…

Seems about time I step in with some thoughts on the demise of Portfolio. Truthfully, I have precious little in original thoughts to offer. While other print publications were clinging to their life vests by cutting costs and trying to transition to the web, CondeNast decided to invest in a product that would be even more print-y–longer form, glossier, costlier pages–than the incumbents in the business media market. Even though they had many smart writers, Portfolio was set up to fail.

At the other extreme, perhaps, are the media evangelists who seem a bit too excited by Portfolio’s collapse. It will all be fine, they tell us, because the citizen-activists are here to save the day. I will believe it when I see it.

But there is another reason to be sanguine about Portfolio. The collapse of the old media models, accelerated by this crisis, is beginning to spur some real innovation INSIDE old media on ways to merge with and absorb the best ideas from the newbies. Indeed, Sarah Lacy at TechCrunch says that’s the way to save Portfolio’s erstwhile competitors in the biz space: she proposes turning those organizations into full-time professional blogs, with the magazine as a weekly or monthly digest of the blog’s choice items, expanded out to article length, accompanied by the occasional long investigation or narrative. Is it just me, or is this the vertical structure I’ve been touting all along?

One of the benefits of such a structure would be the ability to use technology to add value to stories, instead of just for kicks or clicks. In other words, a professional blogger-journalist would ask themselves, “How does this story work best? As a blog post? As a slide show? As a video? As a long form piece? As a Flash animation? As a podcast?” and then be able to draw on all those technologies to deliver the best content possible. We’d have no more slideshows accompanying stories just to bump page-views, and no more long articles to convey quick info that fits best in a blog post. We’d also be able to nullify a major argument made by citizen-media activists–that they have a role to play because the old folks are incapable of, or unwilling to experiment with, harnessing new technology.

Apocalypse 22: Fiddling while Rome burns

The Pulitzer Prizes were announced earlier this week, to little fanfare, as perhaps befits a set of awards for such a troubled industry. I’m really pleased with the choice of WaPo’s Gene Robinson for Commentary; his columns on the presidential campaign were insightful but respectful, something rare in political opinion. I’m also happy to see the NYT (esp Jane Perlez and Carlotta Gall) get the nod for their AfPak coverage.

I’m less pleased with the lack of ANY awards for reporting on the financial crisis. Gretchen Morgenson and Vikas Bajaj both probably deserved to be recognized, as the did the WaPo’s series on AIG (nominated) and the WSJ’s series on the End of Wall Street (nominated).

But the real killer was this: In the category of breaking news, the NYT won a prize for its coverage of the Spitzer scandal. The NYT wins my prize for breaking news this year, but I’d have given it for the superior coverage the paper did of the election eclipsing, IMHO, both the WaPo and CNN (the usual dominators in horse race coverage) with its impressive use of multimedia features like live blogs of campaign events, district-by-district maps and polling data, and all manner of unique ways of calibrating and comparing the candidates. Breaking news in the digital age is not just about getting information out there–anybody with a cell phone can do that; it’s about providing depth and insight in real time. That’s where the journalism happens.

Nominating the Times for the Spitzer story (which was just info-dissemination) was shortsighted and backward-looking. Coupled with the lack of acknowledgement for financial reporting in a year dominated by financial news, the choice reflects, to my mind, the problem with groups like the Pulitzer board. Instead of using their considerable brand power and influence to lead reporters to a brave new digital future, they are rewarding increasingly irrelevant forms of content and ceding the public discourse to amateurs.

The amateurs will have no problem disseminating information, and may beat the journalists at this function, but there are no amateurs so far replicating the analytical depth of the big papers’ reporting on credit defaults. By trying to compete at a disadvantage in the info-breaking space, the professional media will only put itself out of business and we will all be the worse off for it. If organizations like the Pulitzer don’t incentivize a change of direction, it won’t happen.


Apocalypse 21: Arts and Crafts

In this ongoing series on news business models, I’ve maintained that journalism is a profession. To me, a profession means work with a public value, a defined code of conduct or methodology, and a mentality of prizing institutional goals over individual ones. Journalists in the mainstream media made the mistake of eroding the first criterion over the last two decades with lots of non-public-interest infotainment; citizen-media activists are eroding the other two by thumbing their nose at codes of conduct and staking their business models on individual permalancers.


One of my professors, Jonathan Knee, has written about the downgrading of banking from a professional calling to a trade with the rise of transactional over client models of doing business and defines a profession by the same three metrics I do:


“A profession is a job that owes obligations to society at large...It is the antithesis of the idea of a profession to argue that the standards to which investment banks once held themselves was simply an attribute of a grand financial bargain…our society’s increasing emphasis on celebrity, self-realization and personal wealth over more communal callings has reduced the social benefits associated with pursuing a higher professional calling.” (x)

I asked Knee the other day if he thought journalism was a profession and he, a media banker, said “No.” He thought it was an art, which I might define as self-realization that explicitly defies codes of conduct, and which might have some social benefits that are external to the purpose with which it is pursued. We fund the arts because we like to see art in museums, but the artists don’t produce explicitly for society’s benefit or according to professional norms. The models for journalism we hear floated most often these days–nonprofit trusts, licensing fees or micropayments–all mimic the way we finance the arts.

Not only is this conceptually problematic, but financially, it won’t work. Because the arts are non-professional, most artists do something else on the side to pay their bills, unless they are among the lucky few to get a big break (see above: individual self-realization over communal goals). Having every journalist do something else on the side would overtime erode their expertise about their beat and their commitment to journalistic codes of conduct; because good reporting (which, see above, is a public good) depends on those practices, turning journalists into artists is bad news.

There is perhaps a third way: journalism as craft, journalist as artisan. A craft is a job with a defined skill set, some training/apprenticeship and some social utility, but no obligation towards institutions. That’s a pretty solid conceptualization of how reporting should work, but I’m not yet sure what it means as a business model. My hunch is that it leads us to finance individual stories, instead of publications, but to finance stories by journalists who do reporting all the time, even if they migrate from outlet to outlet. As always, any thoughts on where this leads are most welcome.

The Press Does Matter

To all those who scoff at the notion of the press as a social institution that is something more than the sum of its participants, witness the controversy over the recent move by the Pakistani government to free the judges shackled by President Musharraf two years ago. I’ve blogged about the civil rights issues in Pakistan before and written about them elsewhere, but today, I spoke with Ayesha Tammy Haq, host of a business show there, about the media’s promotion of and even active involvement in the lawyers’ movement.


On one level, the Pakistani experience gives credence to claims that citizen-media can adequately discharge the civil-society-strengthening duties of a Fourth Estate. On another level, as Haq pointed out in our conversation, journo-activism has yet to function over any long period of time–it’s quite effective when marshaled to some political cause, speaking truth to power on behalf of the public, but what becomes of the activist bloggers once their chosen candidate is in office? How effective and/or credible can they be as outside critics or interpreters who decipher power for the public if they helped bring that power into being?

Finally, it’s worth noting that professional journalists, citizen-activists and the lawyers themselves argued that a restored judiciary would protect the free press. That’s the paradox that always rankles me when it comes to citizen-journalism. While their methods threaten the idea of “the Press” as a semi-independent profession, the citizen-journalists almost always claim there is.

Gordon’s Day

Gotta hand it to Gordon today. Somehow, he’s pulled world leaders back from their insanity to agree to principles for that were, only a day ago, the butt of jokes among policy wonks. A triumph.

In the past week, much of the American media has referred to the IMF infusion in particular as though it were proposed by President Obama in the lead-up to this meeting. That’s wrong.

As readers of this blog will know, the whole combination of trade, aid, and regulation was the brainchild of Gordon Brown and the subject of his speech in Congress some weeks ago. At the time, the American media focused on his praise of the United States and on the symbolism of the moment, so American readers never processed the weight of his policy prescriptions.

Meanwhile, the Obama administration, realizing that a dramatic expansion of fiscal stimulus was not in the cards, began talking up the IMF infusion as though it were their plan, and journalists in the US political press have followed suit. World leaders were smart enough to let Gordon announce the comminque himself (he did superbly; video below), but the talking heads in the American press still spent the evening news discussing whether this as an achievement of the Obama team.

Obama and his celebrity charm get some credit for helping curmudgeonly Gordon get this done; surely Obama had some role in stopping Nicholas Sarkozy from throwing another tantrum. But the policies–using the IMF as a form of trade subsidization and trade as a form of development aid–don’t bear any signs of his input. That my colleagues in the political media insist on declaring otherwise only facilitates conservative critiques that they are in Obama’s tank.

Moreover, I find this strategy of taking credit for others’ ideas unnerving. There were two stories buried in the inside section of the NYT these past weeks about a Congressional effort–led by Ted Kennedy–to devise a health care bill, even before the administration has a Health Secretary. The emerging plan sounds a lot more like Hillary Clinton’s proposal from last spring than the Obama plan, but if it looks liable to get Congressional passage, you can bet it will get Obama branding.

Come on, Mr. President. Your popularity ratings are sky-high, where Gordon Brown is fighting for his political life. You are young with years ahead of you, where Ted Kennedy is singing his swan song. Take a back seat, for once, and give credit where it’s due.


Write what you know

Media pundits who build a reputation for expertise in one field have a tendency to make dangerous forays into other fields and eventually wind up writing gibberish. That’s especially true on the NYT opinion page, where my three favorite columnists are now playing musical chairs:

Tom Friedman=foreign policy wonk turned economic wannabe
Paul Krugman=professional economist turned political ideologue
David Brooks=political critic turned foreign policy poser
Brooks and Friedman can perhaps be forgiven but Krugman, an expert in the economics of trade, really ought to know enough about comparative advantage to stick to his field. The stakes for his musical-chairing are much higher too: I went to see him speak last night and found that his new celebrity has gone to his head, and that he talks more politics than policy. The result is that his audience no longer takes his policy prescriptions seriously, even when they are right.

Apocalypse 20: Some ruccus in the new media ranks

As a silver lining to the recessionary cloud, I’ve been trumpeting the boisterous and robust debates taking place among newshounds over new business models for media.

Among the internet evangelists, these debates are usually taken as signs of professional media’s last breaths before the dictatorship of the proletariat (aka a citizen-driven “gift” economy) comes to save us. So of course, the internet evangelists yippee’ed at the announcement from the HuffPo that they are creating a fund to finance investigative reporting that will then be gifted to anyone who wants to run ads against it on their own site. They yippee’ed again at the new bill in Congress to make it easier for news outfits to claim nonprofit status.

Now all of these ventures, while helping to take down the existing structures of professional media, take their cues from the same value system that professional media folk claim–that journalism has a civic role to play, as a watchdog on those in power, as a forum for debate and a cultivator of public opinion, etc.

Yet the project of dismantling the mainstream media and claiming the legal rights of journalists on behalf of a citizen-activist runs directly counter to that value system. The civic function of journalism is enshrined in constitutional laws that, with the rise of computers, have lost their clarity: is a blog free Speech or free Press? There are ways to untangle that mystery, but most of them, as I’ve angsted before, seem to lead us into anarchist terrain. My angst seems justified in light of this essay in Slate–the author thumbs his nose at any democratic use for journalism and bemoans the journalism-as-civil-society theory as an old media meme.

The real battle, it seems, is not old media vs. new media but, as I continue to argue, institutionalism vs. individualism. If you think (as I do) that journalism has a civic value, then your solutions to the industry’s current struggles might turn towards to redefining journalism for the digital age in a way that separates those who report (ie journalists) from those who just make noise. If you think the journalism-as-public-service argument is maudlin junk, you might simply hail the demise of journalism as an organizational category.

While these two camps of new media thinkers duke it out, there’s room for old media organizations to experiment–I’ve blogged before that I think the NY Times is onto something in its merger with the Herald Tribune. That merger takes another small step today–the Times rebranded the IHT’s website as the “Global Edition of the New York Times” months ago; now they have rebranded the international pages of the Times’ own site with the IHT logo.

Obviously, a website redesign does little for the Times’ bigger problems, but the merger yields a reporting structure that any future model should take into account.


Google is not God

I have been vocal on this blog about my Google-agnosticism. I don’t think Googleization is the solution to all business models though I do think the Internet represents more opportunity than cost to many industries. And though I do worry about digital privacy, I don’t think the firm’s digitization of our lives has to be fascist in its outcomes.

I’m usually sanguine about the new digital order, because I believe in the basic legal structures of a functioning market economy: the checks placed on any one company by the requirement to compete with others and the checks placed on all companies by government should, in theory, protect us from total Googleization and the violation of our privacy rights.
Here’s the problem: Google has become a monopoly and the entity entrusted to crack down on monopolies–the State–is dependent on various forms of digital data mining, at which Google excels. Now government has colluded with trusts and cartels before, but usually there is a body of journalists and consumers who pressure them to right the wrong.
